How to Estimate Injection Mould Cost Before You Commit to Tooling

Most tooling budgets are approved on a single number from a supplier quotation, with very little visibility into what actually built that number. That is a risky way to commit six or seven figures of capital.

Mould cost is not one number — it is a stack of independent decisions.

Four variables do most of the work in any injection mould quotation:

  • Shot size and mould size. The part envelope, wall section and number of cavities determine the mould base size, which drives steel volume and machining time before a single feature is cut.
  • Steel family. Core/cavity steel and base/housing steel are typically specified separately, and the grade chosen (hardened tool steel vs. pre-hardened, standard vs. corrosion-resistant) can shift cost significantly for the same mould footprint.
  • Cavitation layout. A 1x8 single-cavity-family layout, a 2x4 family-tool layout and a 4x2 layout carry different machining, cooling-line and maintenance costs even at identical shot volume — cavitation is a cost decision, not just a throughput decision.
  • Manufacturing complexity. Side-actions, lifters, hot runners, textured surfaces and tight tolerance call-outs each add machining hours and risk that a flat "per-kg steel" estimate will not capture.

Why a single supplier quote is not enough.

A quotation tells you the price a supplier is willing to build at — it does not tell you whether that price is aligned to the mould's actual construction, or whether a competing quote that looks "cheaper" is missing a hot-runner system, a hardened insert, or adequate cooling. Without a build-up you are comparing headline numbers, not scope.

Before committing steel, you want to see the mould broken into its cost drivers — base size and steel weight, cavity/core machining, standard components (guide pins, ejector systems, hot runners where applicable), and complexity loading — so a proposal can be challenged line by line rather than accepted or rejected as a whole.
